In a recent SSA webinar, Laurent Decrue, co-founder and co-CEO of Holycode, Alex Limpert, co-founder & CEO of GuestReady and Franziska Iselin, Chief Revenue Officer of bexio, shared their practical insights on operational leadership – how to use vision, mission, values, OKRs, and KPIs to scale startups effectively.
From vision to execution
Startups often begin with raw energy and informal processes, but growth requires structure. Laurent outlined the Entrepreneurial Operating System (EOS) as a lightweight framework for startup operations. EOS focuses on six core areas: vision, data, processes, traction, issues, and people.
Here’s why it matters: the system is simple, actionable, and helps teams stay aligned. It’s also flexible, letting startups combine EOS with OKRs for a results-driven traction plan.
A tip for startup founders: define your vision, mission, and values early, integrate them into meetings, and make them part of performance reviews. This keeps everyone aligned, especially when cash can’t be the primary motivator.
OKRs: Turning Strategy into Measurable Goals
Franziska explained how Objectives and Key Results (OKRs) translate a startup’s strategy into measurable outcomes.
- Objectives: aspirational, strategic goals (“moonshots”).
- Key Results: measurable outcomes that track progress.
OKRs are valuable because they:
- Align teams top-down and bottom-up
- Provide transparency across the organization
- Focus everyone on what matters most
- Clarify ownership and accountability

- Keep objectives ambitious, not mundane
- Assign OKR champions to manage the process
- Maintain a clear, uniform structure
- Track progress with confidence levels
- Ensure cross-functional alignment
Francisco emphasized that OKRs work best when they drive behaviors, not financial incentives. Therefore, try to avoid tying OKRs to bonuses or making them a to-do list.
KPIs: Measuring Operational Health
KPIs act as the startup’s dashboard, showing whether you’re on track toward your OKRs. Alex outlined nine principles for KPI management:
- Align KPIs with strategy: every metric should connect to your vision and mission.
- Focus: identify top KPIs for company, department, and team levels.
- Stretch vs. reality: set achievable milestones on the way to ultimate goals.
- Drivers vs. results: track both leading indicators and outcomes.
- Time horizon: match KPI measurement cadence to action speed (daily, weekly, monthly).
- Context matters: compare KPIs over time, across markets, and versus competition.
- Monitoring cadence: daily for operations, weekly for teams, monthly for company, quarterly for board.
- Ownership: assign a clear owner for every KPI.
- Evolve KPIs: adapt metrics as the company grows or strategy shifts.
He emphasized that since startup founders can’t manage KPIs directly, they should manage behaviors that influence them.
